The answer, straightTL;DR
make, n8n or zapier at real scale?

They feel identical under 100 workflows; at $1M+ ARR the economics diverge hard — task pricing, self-hosting and ops overhead decide it. The real cost breakdown at scale inside.

Related: if you are leaving Zapier rather than comparing the big three, see our Zapier alternatives for AI workflow automation.

At SMB scale (0-100 workflows), all three automation platforms feel similar. At scale ($1M+ ARR, 500+ workflows, 100K+ ops/month), the costs, reliability, and engineering overhead diverge dramatically. We migrated 6 clients between platforms in 2026 — here’s the honest cost comparison, when to switch, and what breaks first.

The cost breakdown at scale (real client data)

Platform Cost at 100K ops/mo Cost at 500K ops/mo Cost at 2M ops/mo Reliability
Zapier $1,200-2,000 $5,000-8,000 $18,000-35,000 Excellent
Make $500-900 $2,000-3,500 $7,000-12,000 Very Good
n8n Cloud $400-800 $1,800-3,000 $6,000-10,000 Very Good
n8n Self-hosted $200-500 (infra) $400-800 $1,200-2,500 Good (with ops)

When each platform breaks

Zapier — breaks at cost

Zapier is the fastest to set up and most reliable at SMB scale. But at $1M+ ARR with 300+ active Zaps, cost explodes. Zapier’s per-task pricing means every additional workflow costs money. Clients typically switch off Zapier when monthly cost exceeds $2,500.

Make — breaks at volume + LLM-heavy workflows

Make (formerly Integromat) is the cost-leader at mid-scale. But: (a) its “operations” quota gets exhausted fast on LLM-heavy workflows (each API call = several operations); (b) execution can be slow at high volume; (c) error handling is more complex than Zapier. Breaks around 1M ops/month for LLM-heavy stacks.

n8n Cloud — breaks at data privacy (regulated industries)

n8n Cloud pricing is competitive with Make and node ecosystem is strong. But healthcare/finance clients often need self-hosted for compliance. n8n Cloud isn’t HIPAA-compliant by default.

n8n Self-hosted — breaks at ops overhead

Cheapest at scale but requires DevOps: infrastructure ($200-500/mo Kubernetes), upgrades, monitoring, backups. Real cost is 30-40 hours/mo of engineering time. Only worth it if you have engineering resources or $10M+ ARR.

The migration decision framework

  1. Zapier bill under $1,500/mo: Stay. Not worth migrating.
  2. Zapier bill $1,500-3,000/mo: Migrate volume-heavy workflows to Make. Keep low-volume complex integrations on Zapier.
  3. Zapier bill $3,000+/mo: Full migration to Make (SMB) or n8n Cloud (mid-market).
  4. Automation cost is $5,000+/mo: Consider n8n self-hosted OR AWS Lambda + EventBridge for high-volume simple workflows.
  5. Regulated industry: n8n self-hosted from day 1. Zapier/Make/Cloud n8n won’t work for HIPAA/PCI.

Real results (6 platform migrations, H1 2026)

  • Median cost saving after migration: 62% (Zapier to Make) / 74% (Make to n8n self-hosted)
  • Median migration time: 4-8 weeks for 200-500 workflows
  • Reliability impact: minor (2-4% workflow failure rate uptick during migration, back to baseline in 30 days)
  • Client satisfaction post-migration: 5 of 6 clients “very satisfied,” 1 client “wished we’d stayed on Zapier for reliability”

Frequently asked questions

Which is cheapest at scale — Zapier, Make, or n8n?
n8n self-hosted is cheapest at high volume (2M+ ops/month). Make is cheapest at mid-scale ($1M-$10M ARR). Zapier is most expensive at scale but most reliable at low-mid volume.
When should I migrate off Zapier?
When monthly cost exceeds $2,500. Below that, migration cost (40-100 engineering hours + testing) exceeds annual savings. Above $3K/mo, migration ROI is compelling.
What breaks first with Make at scale?
Operations quota on LLM-heavy workflows (each API call = several ops). Execution speed at 1M+ ops/mo. Complex error handling. Migrate LLM-heavy workflows to n8n or native cloud functions.
Is n8n self-hosted worth it for SMBs?
Only if you have engineering resources OR you’re doing $10M+ ARR. Self-hosted requires 30-40 hrs/mo of DevOps time. Below that threshold, Make or n8n Cloud is better.
Which platform is most reliable at scale?
Zapier — 99.9%+ uptime, best error recovery. Make is very good (99.5%+). n8n Cloud similar. n8n self-hosted depends on your infrastructure quality.
Should regulated industries use Zapier or Make?
Depends. Zapier is HIPAA-compliant on the Enterprise tier ($$$$). Make has SOC 2. n8n self-hosted is easiest for HIPAA/PCI. For most regulated SMBs, n8n self-hosted is the compliance winner.
What’s the payback period on migrating platforms?
3-8 months for Zapier to Make. 6-14 months for cloud to n8n self-hosted. Depends on migration complexity + engineering resources.
